The Stress Response Curve: Why Some Pressure Helps and Too Much Breaks You
Zero pressure produces nothing and maximum pressure produces panic — the useful zone lives in between. The Yerkes-Dodson curve, what the science really says, and how to steer your position on it.
I once watched the same man give the same pitch twice in one month, and the two performances belonged to different people.
The first was an internal dry run. Nothing at stake, room half-empty, everyone checking phones. He was flat — competent, technically correct, and utterly forgettable. He knew it too. “Couldn’t get going,” he said afterwards, and he was right: there had been nothing to get going for.
The second time was the real thing. A contract his agency badly needed, a boardroom of decision-makers — and about four minutes in, I watched the pressure cross some invisible line. His pace climbed. He started answering questions before they’d finished being asked. He dropped the thread of his own argument, twice, and reached for slides like a man grabbing at railings. Same material, same skills, same brain. Too little pressure had starved the first performance; too much had strangled the second.
Somewhere between those two rooms — between the flatline and the flood — there’s a zone where he is genuinely brilliant. I’ve seen it. And the century-old idea that describes why that zone exists, and why we keep overshooting it in both directions, is one of the oldest findings in experimental psychology: the Yerkes-Dodson law.
Two men and some reluctant mice
In 1908, Robert Yerkes and John Dodson, working at Harvard, ran an experiment on Japanese dancing mice. The mice had to learn to choose between two passages — pick wrong, receive a mild electric shock. Yerkes and Dodson varied how strong the shock was, expecting something obvious: stronger consequence, faster learning.
That’s not what they found. When the discrimination task was hard — the two choices difficult to tell apart — learning improved as the shock strengthened only up to a point. Beyond that point, stronger shocks made the mice learn worse. Plotted, the relationship formed an inverted U: performance rising with arousal, peaking, then collapsing. For easy tasks, more intensity kept helping much longer; it was difficult work that punished high arousal.
Now, my honest caveat — and with a finding this old and this famous, the caveat is load-bearing. The original study was two researchers, some mice, and electric shocks; it said nothing directly about human stress, deadlines or boardrooms. The tidy “stress-performance curve” plastered across corporate slide decks is a later generalisation, and researchers still argue about how far it stretches. But the core shape has proven remarkably durable where it’s been tested properly: moderate physiological arousal tends to help performance, extreme arousal degrades it — and the harder and more complex the task, the lower the level of arousal at which things start falling apart. A century on, that inverted U remains one of the most practically useful shapes in psychology, as long as you treat it as a map rather than a law of physics.
Why the curve exists in your biology
The mechanism lives in how arousal reshapes your brain’s resources, and it makes unsentimental sense.
On the rising slope, stress is doing exactly what it evolved to do. Adrenaline and noradrenaline sharpen attention, mobilise glucose, speed reaction time, and signal to the brain that this matters — allocate resources. Cortisol, in moderate pulses, enhances memory formation. This is why the half-empty room produced a flat performance: with nothing at stake, the brain — a rigorously economical organ — simply declined to fund the event. Total calm isn’t the ideal performance state. It’s the biology of this doesn’t matter.
Past the peak, the same chemistry starts eating the machinery it was funding. High arousal constricts attention into tunnel vision — useful for fleeing a predator, catastrophic for reading a room. It taxes the prefrontal cortex, the seat of working memory and flexible thinking, which is why my pitching friend lost his own thread: the arousal was consuming the very system holding the argument. Push further still and you hand over to the ancient alarm circuitry entirely — the fight, flight, freeze machinery — at which point subtle performance is over for the day.
And this explains the study’s subtlest finding, the one that earns its keep in modern life: complex tasks peak at lower arousal than simple ones. Lifting something heavy? High arousal helps almost without limit. Writing, negotiating, diagnosing, presenting nuanced work? The peak arrives early, because these tasks depend on exactly the prefrontal resources that arousal taxes first. The more thinking your work requires, the less pressure it can carry — which is why the same deadline that focuses your admin can wreck your strategy day.
Reading your own position on the curve
The practical skill isn’t memorising the diagram. It’s learning to sense, in real time, which side of your peak you’re on — because the correct move is opposite on each side.
Left of peak (under-aroused) feels like: flatness, drift, procrastination that isn’t fear, re-reading the same paragraph, “I’ll start after one more coffee”. The task isn’t hard; it’s unfunded. Your brain sees no stakes.
Right of peak (over-aroused) feels like: racing thoughts, shallow breath, tunnel focus on the wrong details, irritability, rereading the same paragraph — but now because your mind is sprinting elsewhere. Note the trap: both ends produce poor concentration, and most people misread over-arousal as needing more pressure (“focus! it matters!”), which shoves them further down the far slope.
Telling those states apart is itself a trainable skill — it’s a direct application of the emotional precision I wrote about in emotional granularity. “Stressed” won’t tell you which slope you’re on. “Flat and unfunded” versus “flooded and tunnel-visioned” tells you exactly what to do next.
Steering: the two levers
Once you know your side of the curve, the interventions are refreshingly mechanical.
If you’re under-aroused, add stakes and stimulation. Manufacture a deadline with witnesses — tell a colleague you’ll send the draft by 3pm. Work in public. Add time pressure with a visible countdown. Stand up, move, put on driving music, take the meeting as a walk. Raise the metabolic temperature until the task starts to matter to your biology, not just your calendar.
If you’re over-aroused, discharge and downshift. The fastest levers are physiological, not mental — you cannot think your way down a slope that is currently taxing your thinking. Slow, extended exhales shift the autonomic balance in minutes (the fastest version I know is the physiological sigh). A brisk ten-minute walk metabolises circulating adrenaline. Then shrink the task: over-arousal is usually stakes-times-ambiguity, and cutting the next step down to something concrete — “write the opening paragraph”, not “nail the pitch” — pulls you back over the peak from the right. There’s a third lever, subtler and backed by a lovely line of research: reinterpret the arousal. Alison Wood Brooks at Harvard ran studies where people about to sing, speak or sit maths tests said one sentence to themselves — “I am excited” rather than trying to calm down. Performance improved. The arousal didn’t change; its meaning did. Excitement and anxiety are nearly identical bodies with different narrators, and the narrator turns out to be editable. Right of peak, that reframe buys you margin. It doesn’t repeal the curve — flooded is still flooded — but it moves your peak usefully to the right.
The drill: map one week
Here’s the exercise I give clients, and it takes thirty seconds, three times a day, for one week.
At morning, midday and late afternoon, jot two numbers and a word. First number: your arousal, 1–10 — flat calm to flooded. Second: how demanding the work in front of you is, 1–10. The word: which side of your peak you think you’re on — under, near, or over.
That’s it. No optimising yet — just data. At the end of the week, look for your patterns. Most people find something immediately actionable: they discover they’re chronically under in the mornings and over by 4pm, yet have been scheduling their hardest thinking at exactly the wrong ends of the day. Or that certain meetings reliably launch them over the peak, and everything scheduled afterwards inherits the wreckage. The fix is usually not more discipline but better placement — heavy cognitive work where your curve peaks, simple mechanical work where high arousal helps, recovery deliberately inserted after known floodings.
Because that’s the quiet, adult truth inside a 118-year-old mouse study: pressure is not your enemy, and calm is not your goal. Both ends of the curve are failure states. The work of emotional mastery isn’t achieving serenity — it’s learning to read your own arousal honestly and steer it, hour by hour, toward the zone where you’re actually good.
Some pressure is the price of caring. Too much is the tax on pretending you’re a machine. The skill is knowing, at any given moment, which one you’re paying.
